Busy-season capacity planning for CPA firms

Quick answer

Plan busy season from last year's hours, not from headcount. Measure hours by type of work, move bookkeeping, reconciliations and year-end schedules earlier, and line up offshore or contract support at least six to eight weeks before the peak, so a test batch and checklists are in place when the volume arrives.

Steps

  1. Measure last season. Hours by client and by work type: bookkeeping, close, schedules, returns, review.
  2. Separate preparation from judgement. Preparation work is what you can move or hand off.
  3. Move work earlier. Get client books reconciled through the third quarter before the year-end rush.
  4. Line up support early. Start offshore support six to eight weeks before the peak, so the test batch and checklists are done.
  5. Protect review time. Plan reviewer hours explicitly; they are the real constraint.
  6. Review after the season. Compare planned and actual hours and update next year’s plan.
